Before workshops
Prepare enough context to produce decisions rather than orientation.
Confirm scope, modules, business owners, integrations, conversions, reports and security stakeholders.
Define agenda, expected outputs, pre-work and decision authority.
Review legacy pain points, audit requirements and contractual assumptions.
During discovery
Capture implementation intelligence while the right people are in the room.
Record decisions, assumptions, gaps, dependencies, risks, RICE candidates and unresolved questions.
Identify cross-module consequences before accepting local design decisions.
Capture evidence and examples needed for later validation.
Exit criteria
Discovery is not complete because meetings ended.
Critical processes have future-state direction.
Open decisions and dependencies have owners.
Integration, conversion, reporting, workflow, security and data requirements are inventoried.
